This is not a roadmap with dates. It is the set of unchecked boxes across the ecosystem's task lists that matter most, in the order they unblock each other.
1. Validators beyond two
Recruit external operators meeting the six independence conditions; reconcile MaxAuthorities = 32 with MaxValidators = 100; put the decentralization report on a weekly cadence from the audit script. Gate: ten validators, four operators, two geographies. Everything about finality latency and fault tolerance waits on this.
2. The first on-chain order
A test merchant in Empoorio Manager; a payment request from Empoorio Eats to Eoonia in DUSD; escrow.lock and release on a pallet-logistics record; sponsored fees via pallet-paymaster. Reported with a block number. This is the moment the commerce apps and the chain become one product.
3. The first reward payout
Authorise an operator on pallet-ailoos-rewards; point the bridge URL at the real endpoint; let a phone's verified work be paid in DMS per era. The pool has held ~300 M DMS and paid nothing.
4. Identity, deployed
KryptoOS issuer, verifier and resolver on hosts that resolve and are listed in RED.json; the did:emp method registered; nightly tests against the live chain; a second DID.
5. A published SDK and an honest developer site
Dart SDK to pub.dev with a real README; TypeScript either completed or officially replaced by Polkadot.js guidance; the emp_* RPC reference enumerated from a live node; the documentation sidebar built from meta.json so the 65 orphaned, well-written pages become reachable.
6. A working explorer
EmpooScan's indexer on a database that does not go silent; the address decoder used everywhere; event names checked at compile time via generated types; on_initialize events captured; EVM transactions attributed. Then publish runtime-upgrade hashes and metadata diffs there as the upgrade policy requires.
7. Faucet, then hackathon and grants
Deploy the faucet. Verify the dApp templates against runtime 220. Only then announce the 48-hour hackathon and the ten-project grants programme whose documents already exist.
8. The remaining upgrade rehearsals
An economic-class upgrade (fee multiplier responsive to congestion is the obvious candidate) and an emergency drill with rollback. Two of four classes rehearsed so far.
9. Measure weights
Rent the reference machine and run benchmark pallet for every critical pallet. Until then, no TPS figure is a claim.
10. The public sale rehearsal, completed
DracmaSaleV2 runs on Sepolia to 11 December. Close the phase, publish the Merkle root via governance, exercise a native claim on the testnet. Switch off the superseded V1 contract (its phases are still active on chain).
What is not on the list
A mainnet date. An exchange listing. A partnership. Each would be announced after it exists.
